High Volume Of – Vendor income, rebate, and vendor-support-fund (VSF) programs –  Prepaid vs. regular cost structures across appliance and hardlines SKUs –  Category-manager price updates across enormous SKU counts –  Monthly vendor-income reconciliations across the supplier base Complex Environment Combining – Rebate terms negotiated in email, finalized in procurement systems –  Pricing maintained manually across tens of thousands of SKUs –  Vendor-support-fund forms drafted in Zycus, often unsigned –  Daily purchase data not always reconciled in real time At this scale, a single miskeyed cost field or an unsigned rebate form doesn't look like an error, it looks correct. That's exactly why the leakage compounds, invoice after invoice, accrual after accrual. ## The Problem How Unsystematized Vendor Terms Create Invisible Leakage Home-improvement retail runs on vendor economics, rebates, vendor income, support funds, and prepaid pricing deals. They are negotiated across thousands of suppliers. The terms are real and material. But they're negotiated in email, maintained by hand across enormous SKU counts, and reconciled monthly in systems that never see the original agreement. The defining problem here isn't fraud or broken controls. It's that the leakage looks correct. A rebate billed at 2% looks fine until you find the email agreeing 2.5%. A regular cost that matches the PO looks fine until you find the prepaid cost was accidentally copied into it. A monthly reconciliation looks complete until you find a full year of purchases that were never captured in the billing. **The value sat in three structural gaps:** Reconciliation gaps Daily purchases not updated in real time, so vendor-income billings missed purchases that genuinely happened. Pricing-entry errors Prepaid cost miskeyed into the regular cost field during high-volume SKU updates, so PO and invoice both reflected the wrong (higher) price and sailed through three-way match. Documentation lag Rebate rates agreed in email but never finalized in the vendor-support-fund form. This is the reason why accounting kept accruing at the old, lower rate. Each looked legitimate to every existing control. None was caught, because catching them meant reconciling what was negotiated against what was actually billed. They were billed line by line, email by email, and across the full population. ## How We Solved It From Visibility to Impact Discover Dollar did not start by looking for "errors." It started by restoring commercial context to retail financial execution. 01   Commercial & Financial Data Ingested Retail data across emails, contracts, promotion confirmations, invoices, and transactions was securely connected without disrupting existing ERP or AP workflows. 02   Commercial Context Extracted Natural language processing analyzed negotiations, amendments, and informal agreements to understand what was actually agreed, not just what was documented in systems. 03   Intent Matched to Execution Agreed commercial terms were systematically compared against purchase orders, invoices, and payments to identify where execution diverged from intent. 04   Value-Impacting Mismatches Surfaced Mismatches with real margin or P&L impact were surfaced, prioritized by materiality, not volume, enabling retail teams to focus on what truly mattered. 05   Visibility Embedded as a Recurring Layer Once validated, these signals became part of an ongoing visibility layer, allowing retail teams to detect and address leakage continuously, not retrospectively. ## Value Scenarios Unlocked Mapping 35+ Recurring Vendor Rebate and Pricing Leakage Patterns Once vendor income, pricing, and rebate data were analyzed together, including emails and draft forms where the terms actually live, recurring value patterns emerged across the source-to-settlement lifecycle. Three of these drove the headline recovery, while 35+ scenarios surfaced in total. Primary Scenario Prepaid vs. Regular Cost Overpayment $2.1M proof-of-concept phase alone During high-volume price updates, prepaid cost was miskeyed into the regular cost field. Both the PO and the invoice then carried the same wrong, and higher price. The three-way match cleared every transaction. A ~$50-per-unit gap, compounding across volume, invisible by design. One flagged case involved a refrigerator SKU, where the prepaid cost had been copied straight into the regular cost field. We flagged it with pattern-matching that caught every case where regular cost met or exceeded prepaid cost. It is a logical impossibility that pointed straight to the error. Recovery: $2.1M during the proof-of-concept phase alone. Once visibility was established between: Negotiated Cost → System Pricing → Invoice Execution **Two further documented recoveries, each invisible to standard reconciliation:** $0.8M Missed Purchases in Vendor Income Billings Daily purchases weren't reconciled in real time and a full year of purchases never reached the monthly rebate billings. A full year reconciliation traced roughly $30M in purchases from one major appliance vendor that had never been accounted for in the billings. High volume monthly accrual Under-Accrued Vendor Support Funds A 2.5% rebate agreed in email, but accounting kept accruing at 2% because the form sat unsigned. Contract-correct on paper; under-collecting every month. **Beyond these, 35+ recurring scenarios surfaced across the vendor base. Each of them were a known leakage pattern in home-improvement retail:** Missed volume discounts Tiered thresholds met across regions or categories but never aggregated and billed back. Price-protection gaps Supplier cost decreases not applied to in-transit or on-hand inventory at the point of change. Cost overcharges after price lists Invoices paid at the prior higher cost after a new lower-cost list took effect. Duplicate & wrong-vendor payments Near-duplicates clearing exact-match controls via small reference or account differences. Cash-discount leakage Early-payment terms available but never captured, or calculated on net instead of gross. Even in a proof-of-concept slice, these patterns ran to millions.
